The CRO and VP Sales titles get used interchangeably at many SaaS companies. They shouldn’t be. A real CRO owns commercial functions beyond sales — typically including Customer Success, RevOps, and often Marketing. A VP Sales owns the sales motion. The difference is scope, not seniority.

What each role actually owns

VP Sales: The sales motion. AE management, SDR team (sometimes), sales operations (sometimes), sales enablement. Reports to CEO or CRO depending on structure.

CRO: The commercial function. Sales + Customer Success + RevOps + often Marketing. Executive team member. Reports to CEO. Board-facing.

Title inflation happens when companies promote VP Sales to CRO without expanding the role. The VP Sales gets the bigger title, but doesn’t actually own the additional commercial functions, doesn’t have executive team membership, doesn’t see board reporting. Within 12 months they recognize the promotion was cosmetic.

Compensation reflects the scope difference

  • VP Sales: Base $200K-$275K, OTE $400K-$600K, equity 0.5%-1.5%
  • CRO (Series B-C): Base $250K-$350K, OTE $500K-$750K, equity 1%-2.5%
  • CRO (Series D+/pre-IPO): Base $325K-$450K, OTE $700K-$1.1M, equity 0.5%-1.5%

If the comp delta between VP Sales and CRO at your company is less than 25%, you haven’t actually expanded the role.

When promotion works, when it fails

Promotion succeeds when: The VP Sales has demonstrated cross-functional impact, you’ve genuinely expanded the role (not just the title), the peer leaders (CMO, VP CS) support the promotion, comp recognition is real.

Promotion fails when: Used reactively to retain a VP Sales, the CRO role isn’t actually expanded, peer leaders don’t view the promoted CRO as having earned the authority.

When external CRO hire makes sense

External hire wins when: existing VP Sales can’t scale to CRO scope, you need step-change commercial maturity, you can absorb 6-9 months of disruption while the new CRO ramps.
